Don’t scale the spend. Scale the system.
Most US brands hit the same wall: budgets go up, results don’t follow. The ads are rarely the whole problem. Creative runs out, the product page leaks, tracking disagrees with Shopify, and nobody comes back for a second order. I find which one is breaking first — my team fixes it before you spend another dollar.

In short: Waqas Ahmed Qureshi is an e-commerce growth strategist based in Lahore who helps US online brands scale paid acquisition. He diagnoses which of creative, conversion, measurement or retention is limiting growth before budgets rise; his specialist team handles execution across Meta, Google, TikTok and Amazon.
More budget is the most expensive way to find a problem.
I see it every month. A brand doubles spend in Q4, CPA jumps, and everyone blames the algorithm. Then we look closer: the winning ad is six weeks old, the product page hasn’t changed since launch, and half the conversions in the ad account never show up in Shopify.
Scaling is a system with four moving parts. If one is weak, money pours through it. My job is to find that part, fix it, and only then turn the dial up. My team does the building; I make the calls.

Five failure points, in the order I check them.
Measurement
If platform numbers and store orders disagree, every budget decision is a guess. We reconcile them first.
Creative fatigue
Winning ads burn out in weeks at scale. Without a steady pipeline of new concepts, CPA climbs.
Conversion ceiling
More traffic into a page that converts poorly just buys more bounces. The page has to earn the scale.
Retention
When customers never come back, every order must pay its full acquisition cost. That caps how far you can scale.
Cash and stock
Scaling into a stock-out wastes the learning. Budgets follow inventory and margin, not just ROAS.
Can your growth system carry more budget?
Rate four levers from 1 to 4. The weakest one is where I would start. Nothing is stored or sent.
Creative: how many new ad concepts do you test each month?
Conversion: do you know your product-page to cart rate, and act on it?
Measurement: do platform conversions match your store orders?
Retention: which post-purchase flows are live?
Your stage changes the playbook.
Choose your stage to see what usually breaks and where I would start.
Finding the repeatable sale
You have sales, but they are not yet predictable. Spend jumps around and so do results.
The priority is one channel done properly, clean tracking and a product page that converts cold traffic.
Growing faster than the system
You know what sells. Now spend is outpacing creative output, page performance and retention.
We run creative sprints, conversion tests and lifecycle flows in parallel, with decision gates before each budget step.
Every point of efficiency counts
At this level, small improvements in conversion or retention are worth more than another channel.
I act as an outsourced head of growth: profit dashboards, retention strategy and a quarterly growth plan across all channels.
Budget moves only when a gate is passed.

GATE: DATA TRUSTED?Creative concepts and one product-page test, one variable at a time.
GATE: WINNER CONFIRMED?Welcome, post-purchase and win-back flows live, so new customers come back.
GATE: REPEAT RATE MOVING?Budget increases go behind proven ads, audiences and pages only.
GATE: CPA HOLDING?Q4 is won in Q3.
The calendar is no secret. Being ready for it is.
- January – MarchReset quarter
Lower ad costs after the holidays: ideal for tests and list building.
- MayMemorial Day
The unofficial start of summer promotions.
- JulyMid-summer sales
Marketplace sales events lift search and comparison shopping.
- AugustBack to school
A peak for many categories, and the last calm month before Q4 prep.
- Late NovemberBFCM
Black Friday to Cyber Monday: margin floors set in advance.
- DecemberHoliday cut-offs
Shipping deadlines, gift messaging, then January returns.
Planning note: holiday creative should be tested by early autumn. Brands that launch new concepts on Black Friday pay the highest CPMs of the year to learn what they could have learned in September.

Will you push me to increase ad spend?
Only when the data says it is safe. If tracking, creative or conversion can’t support more budget, fixing that comes first — and I will tell you so.
You’re in Lahore. How does that work for a US brand?
Calls are booked on a calendar that shows my availability in your time zone. Day-to-day work happens while you sleep, so you often wake up to progress.
Do you take a percentage of revenue?
No. Fees are fixed per plan. Above $30K monthly ad spend, the fee is the plan price or 10% of spend, whichever is greater. Partner can include an optional performance bonus, agreed upfront.
What happens to my current agency?
You can keep them. Some clients use me to set strategy and priorities while their team executes; others move channels to my team.
Who owns the accounts?
You do. Ad accounts, pixels and data stay in your name.
Do I need the audit first?
No. Many clients start with the free call. The audit suits brands that want a written, prioritised roadmap before committing.
